When organizations begin adopting technology, they often imagine the shift will unfold through steady pre-defined phases, each one building on the last. Integration can be systematized and done with intention. But most leaders find that incorporating AI also feels like building the plane while flying it
Rapidly changing, and too beneficial to ignore, AI is already a part of workflows - whether you know it or not. The central question is how to create structures that benefit employees, amplify human work, and encourage responsible adoption.
One of the biggest misconceptions I see in my work at Argano is the assumption that AI adoption can be implemented the way previous digital transformations were. In a traditional rollout, you can (over-)plan heavy frameworks with multi-year timelines because the underlying technology and more importantly the business drivers don’t shift dramatically overnight. AI and the disruption it creates doesn’t give you that luxury. Anything overbuilt or overplanned ossifies before you ever get value from it. In short - treat AI as a living capability; not a single go-live.
The stable elements should be governance (ownership, policy, controls and audit) and data readiness (truth, context and reach). Those form the backbone. Everything else — architecture, workflow, change-management plans — has to remain flexible enough to change without derailing the progress.
The approach that works best in reality is a dual-track path: One is focusing on wins that deliver value, within a long-term strategic vision so that today’s wins don’t become tomorrow’s evolutionary dead ends with locking down the durable foundations - governance and data readiness.
That’s where leadership discipline comes in. You hold the big picture in mind, even while focusing on a single specific application, then return to rebuild and reconnect pieces as capabilities mature. This iterative method isn’t a compromise, it’s not a failure, it’s the only way to match the speed of AI.
Even the best-designed AI strategy hits a wall if leaders underestimate the reactions that employees could have when they worry AI is coming to take their jobs. And it’s understandable. The technology feels less predictable, more autonomous, and more opaque.
And when leadership hasn’t clearly stated what AI is for, people fill that gap with their own narratives. You’ll hear rumors like, “Half of us won’t have our jobs in a year.” Those fears don’t arise because people are irrational, they arise when leaders haven’t communicated a vision that walks people through the integration and how it will benefit them.
This is why the first responsibility of leadership is to answer: Why now? Are we improving the core product? Increasing capacity? Better supporting customers? Even when cost efficiency is part of the truth, leaders need to present it with context — What work stops when AI starts? Where does time go next? - and show how this helps them reinvest in people.
Because the reality is exactly what everyone else is saying. People with AI replace people. Your job is to make sure the “with AI” part is inclusive, governed, and career-advancing.
Once the purpose is clear, the structures around AI must reinforce the truth that it can be an investment in employees’ careers. That requires more than training modules, it requires creating an environment where people see themselves as central to the AI era, not ornamental.
In practice, that starts by bringing employees into ideation, not just implementation. They know exactly which parts of their job are low-judgment, repetitive, and ripe for redesign. When people help shape the solution, they no longer see AI as an external threat but as a tool that frees them to focus on outcomes.
But empowerment doesn’t end there. Leaders must upskill aggressively: teaching people not only how to use AI, but how it works, how confidence levels function, and how the system arrives at its answers. I’m a fan of providing visibility around observability, how a system works and what happens behind the scenes, particularly early in a project or in an adoption cycle. When people understand the “how” behind the output, they’re less likely to second-guess it — and less likely to fear it.
Inclusion matters just as much. Participation in AI design and governance shouldn’t be limited to technical roles or senior leaders. It should be broad, crossing functions, experiences, and backgrounds. Inclusion signals that AI isn’t a niche effort; it’s a shared organizational capability.
And through all of this, one principle never changes: human judgment stays central. We enhance roles; we don’t erase them.
One organization’s AR process made this clear. Their team was drowning in fragmented payment instructions spread across emails, attachments, chats, and call transcripts. Timely and predictable cash flow suffered because all of it had to be manually recorded.
We introduced an AI agent that monitored these communications, extracted relevant remittance information using an LLM, mapped it against a structured schema, and fed it into their system of record for approval processing. But we didn’t push it into autonomy immediately.
Shadow mode came first. The agent read attachments and generated recommendations with confidence scores while users performed the same tasks manually. We compared outputs after two weeks. OCR gave 60% accuracy, and switching to an LLM pushed accuracy to roughly 85–90% with almost no training. This data was then presented to the impacted roles and their feedback was incorporated into the next build.
We followed with assist mode - where the agent read attachments and communications then systematically proposed actions to Cash App specialists so they could accept or override, using their judgment. And this allowed employees to develop hand-to-hand capability that increased understanding and operational trust. In this phase we began to see improvements in the Cash Application posting cycle from multiple days to one day - post communication.
Only then did we move approvals inside the system, building full payloads and integrating with Dynamics 365. Even at the highest automation level, human approval was still requested— with active monitoring in place.
The outcome wasn’t just time saved. It gave people time back for the judgment-intensive work that actually grows the business: resolving corrections, reaching out to customers, reducing outstanding AR, and improving cash-flow timing. Cash Application posting cycle moved to the same day as communication with low levels of reversals. The key was that employees were never removed from the loop. They were elevated by it.
A central part of responsible adoption is evaluating which tasks should be automated, enhanced, or redesigned altogether. That’s not guesswork, it requires decomposing real daily work with employees themselves.

Every organization has different “secret sauce” moments that define its value and its uniqueness. Judging work through these two lenses keeps adoption aligned with both risk tolerance and customer promise.
AI will continue to change rapidly. Governance, data quality, judgment, inclusion, and learning must stay steady. Meanwhile, everything else must move and change.
If leaders create structures that invest in their people, encourage experimentation, demystify how AI works, honor human judgment, and welcome friction as part of the process, organizations can shift from fearing AI to shaping it.
The transformation isn’t about replacing the human worker, it’s about designing an environment where people can do their best work because AI is present, not despite it.
